An old machine: retrofit or new investment?

Retrofit or new machine? A guide that turns the investment decision into something concrete, using mechanical capability, scope uncertainty, downtime cost, safety and the changeover plan.

Mechanical and control inspection for a machine retrofit decision

When an old machine's control system fails, two extreme responses are common: replace everything or keep the system running as long as possible with small interventions. A sound retrofit decision moves beyond both habits. Assess mechanical service life, process capability, safety requirements and production losses during the change together.

01Measure what the machine already does well

Replacing the control system does not renew worn mechanics. Examine how backlash, alignment, vibration, lubrication and tooling condition affect product quality. If the existing mechanics cannot achieve the required tolerance, renewing only the PLC and HMI may not deliver the expected improvement.

Modernisation may make sense, however, when the mechanical structure is sound, process capability is adequate and the main problem is obsolete electronic components that are difficult to source. Collect baseline data such as cycle time, scrap, downtime causes and maintenance interventions. Establish a measurable picture of the current condition rather than relying on general impressions.

02Define the retrofit boundary from the outset

Replacing only the controller, renewing the control panel and modernising the entire machine are different scopes. Explicitly list the sensors, drives, cables, safety functions and mechanical parts to be renewed. “Existing features will be retained” is not an acceptance criterion if those features have not been documented.

Hidden functions present a particular risk. Product options added to the old program over the years and established operator practices must be identified during the survey. Missing source code increases reverse-engineering and testing work. Make this uncertainty visible in the schedule and budget.

03Compare more than the initial investment

Cost / impact Issue to assess for a retrofit Issue to assess for a new machine
Investment Integration with old components and site investigation Purchase, transport and installation
Downtime Dismantling, changeover and recommissioning Line adaptation and training
Quality Limits of the existing mechanical capability Verification of the new process
Maintenance Remaining life of retained components New platform and spare-part requirements
Flexibility Expansion limits of the existing system Future product capability

As an example, suppose a retrofit requires an investment of 20 units and a new machine 50 units. A saving of 30 units cannot be concluded without considering retrofit downtime and subsequent maintenance costs. These figures illustrate the decision model only; they are not prices or a promise of payback.

04Assess the safety scope separately

Machine modifications can affect existing risks or new interfaces. Examine guards, stopping functions, restart behaviour and maintenance modes. Skipping safety assessment because “the old machine was already like that” is inappropriate.

Clarify applicable regulations and conformity responsibilities with competent specialists according to the extent of the change. This article does not establish automatic conformity for any machine. The technical plan must identify in writing who is responsible for design, verification and commissioning.

05Include rollback in the changeover plan

Where possible, test the new control system in advance with representative I/O and actual drive connections. Preserve the old settings and recipes. Complete connection photographs, labels and cable mapping before dismantling. Verify that the old on-site schematic reflects the actual installation.

A rollback plan means more than keeping the old PLC on a shelf. Wiring, communication and parameter changes can complicate restoration. Define the threshold for stopping the changeover within the production window and who makes that decision. Prepare critical materials and spares before the changeover.

06Define acceptance criteria before purchasing

  • Which products and cycle times will be verified?
  • Which quality measurements will be taken, and what is the baseline?
  • What training will operators and maintenance personnel receive?
  • How will source projects, backups and documentation be handed over?
  • Which faults or deviations are unacceptable during extended testing?

A retrofit's success is not measured by a new screen or a newer controller. It is measured by whether the machine can meet its defined production requirements safely and sustainably. If mechanical limitations and uncertainties prevent that outcome, investing in a new machine may be the better option.

07Example verification scenario

Suppose a machine's electronic faults decrease but product tolerances still cannot be met. Assess the control retrofit's success separately from the machine's overall process capability. If mechanical measurements and acceptance products were defined initially, this limitation can be identified clearly. The investment comparison should therefore state the wear or geometric errors that control improvements cannot correct. A realistic scope prevents expectations that the retrofit cannot meet.

Technical references and further reading

For product- and version-specific values, the relevant manufacturer's current documentation should be taken as the reference. The calculations and scenarios above are engineering examples for illustrative purposes.
